Brand debt is a way of thinking about the cumulative erosion that can happen when AI in advertising generates and optimizes creative, and each campaign succeeds on its own, but together they blur what differentiates the brand. Google's and Meta's automated systems know how to generate many versions of an ad and choose what brings results now. They don't know on their own what the brand needs to preserve in the long term, so they need boundaries, a check of what they chose, and measurement of brand metrics too.
In brief
- ההצלחה החודשית עלולה להסתיר שחיקה. Brand debt doesn't show up in the performance report. Signs such as higher acquisition costs and lower recall can point to it, but they also have other causes.
- האוטומציה כבר מייצרת קריאייטיב. Performance Max has an option for automatic text generation, and Meta's Advantage+ creative can change images, text and videos.
- יש כלים לשים גבולות. Brand guidelines, brand exclusions and choosing creative enhancements one by one allow control, but only if they are set up.
- מודדים את המותג בנפרד. Brand Lift studies, branded searches and recall are measured over time, alongside performance metrics.
What is brand debt?
Brand debt is the cumulative cost of creative decisions that improve an immediate result and harm the brand's differentiation over time. Like technical debt in software development, it is convenient at first, and its cost may become apparent only later. It is a way of thinking and not a precise metric. Its contribution is the question it adds to every automated decision: what does this bring now, and what might it cost the brand later.
The term doesn't describe a failed campaign. On the contrary, it arises precisely when campaigns succeed by the metrics set for them. The problem is that these metrics measure the current month, while the brand is an asset built over years.
When this happens, the ads may look and sound like the competitors', the messages may converge on discounts and urgency, and the audience may not remember who is behind the ad they saw.
How does AI in advertising create brand debt?
AI in advertising can create brand debt when it optimizes only for what works now, without boundaries that define what must not change. It tends to favor the messages and visuals that brought the best result according to the goal set for it.
There are three main mechanisms:
- התכנסות. The algorithm learns from what works in the category, so the creative may gradually drift toward what is common in the category.
- יצירה אוטומטית. The system generates headlines, descriptions and images that no one at the brand wrote, based on the landing page or previous ads.
- אופק קצר. Optimization systems aim at the goal set for them, and often that means conversions within a short time window, not recall or preference that build over months.
We expanded on this in a column published in Globes: The real problem with advertising made with artificial intelligence. The main argument is simple: each version the AI generates can look good on its own, but together they may blur the brand's identity, especially when many advertisers use similar tools.
What do Performance Max and Advantage+ do to creative?
Google's Performance Max and Meta's Advantage+ creative are tools in which the system not only decides where and to whom to show an ad, but in some cases also creates or changes the ad itself. Understanding exactly what they do is the first step to controlling them.
Google's Performance Max
Performance Max is a Google Ads campaign type that advertises from one campaign across all of Google's channels, including Search, YouTube and the Display Network. According to Google's Help Center, the text customization option generates headlines and descriptions from the landing page content, combined with generative AI, and shows them when the system predicts they will perform better than the texts the advertiser uploaded. According to Google's documentation at the time of writing, the option is on by default, and can be turned off in the campaign settings.
According to Google, assets created this way are updated from time to time, and appear in the asset report with the source "Automatically created". In other words, the brand can see and remove them, but only if someone goes in and checks.
Meta's Advantage+ creative
Advantage+ creative is a collection of automatic enhancements that Meta's system can apply to an ad. According to Meta's developer documentation, it includes, among other things, alternatives for the primary text and headlines, brightness and contrast adjustment, image expansion, automatically generated backgrounds, text overlays on images, animation, translation and music.
According to Meta's documentation at the time of writing, each enhancement can be chosen separately, and some enhancements are on by default. So the decision about what to keep and what to turn off should be deliberate, not automatic.
What does automation optimize for, and what does the brand need to protect?
Automation optimizes for what it can measure quickly, and the brand needs to protect what is measured slowly. The following table shows the gap.
| Area | What automation optimizes for | What the brand needs to protect |
|---|---|---|
| Message | The wording that brought the most clicks | The central message and the brand promise |
| Tone | Urgent wording, discounts and offers | The brand's distinctive voice and language |
| Visual | Bright images, cropped and adapted to every placement | Logo, colors, fonts and recognizable assets |
| Automatically generated text | Headlines derived from the landing page | Accurate claims the brand has approved |
| קהל | People with a high chance of converting now | Building familiarity among new audiences |
| Placement context | Any place that brings a cheap conversion | Content environments that suit the brand |
| Time horizon | Conversions within a short time window | Recall, preference and branded searches over time |
The table doesn't say automation is wrong. It says it answers a different question. The role of whoever manages the campaign is to make sure both questions get answered.
Which settings protect the brand in automated campaigns?
The settings that protect the brand already exist in the platforms themselves, but some of them require manual activation or checking. Here is a practical checklist before launch and during the campaign.
- מגדירים הנחיות מותג ב-Performance Max. According to Google, you can set a business name and logo as required fields for each campaign, and colors and a font as optional fields. The colors and font are applied to automatically created YouTube videos and responsive display ads, where the format supports it. It's worth checking what the system filled in automatically from the site, rather than assuming it's right.
- מחליטים על התאמת טקסט. If the brand is in a sensitive category or has carefully crafted language, consider turning off automatic text generation. If you leave it on, check the generated assets regularly and remove what doesn't fit.
- מגדירים החרגות מותג. Brand exclusions in Performance Max prevent the campaign from appearing in searches for brand names you choose, such as competitors or the brand itself when you want to separate a brand campaign from a broad campaign.
- מגדירים התאמת סביבה. At the account level you can exclude sites, apps and videos, exclude sensitive content categories and choose a stricter inventory level on YouTube and the Display Network.
- בודקים את הגדרות המיקומים ב-Meta. In sales, leads, engagement and app promotion campaigns, Meta removed manual placement selection. To keep an environment that suits the brand, use account-level placement exclusions by objective, value rules by placement and creative adapted to each placement.
- בוחרים שיפורים ב-Advantage+ creative אחד-אחד. For each enhancement, decide whether it helps or changes the brand, especially for automatically generated backgrounds, text overlays and music.
- קובעים בדיקה קבועה. Regularly, for example once a week, go over the assets the system created and the ads that received the most exposure, and check whether they sound like the brand.
Setting names, their location and defaults in the interfaces change frequently. It's worth checking each platform's Help Center before setting up a new campaign.
Why doesn't brand debt show up in the report, and how do you spot its signs?
Brand debt doesn't show up in the report because the report measures immediate results, while erosion accumulates slowly and may become apparent only after months. So you look for its signs in other metrics, and over time. No metric gives it a precise figure.
The late signs are familiar: cost per acquisition that rises for no clear reason, growing dependence on promotions, and a decline in searches for the brand name. When they appear, the debt may already have built up. However, each of them can also have other causes, such as competition, seasonality or price changes, so it's worth examining them alongside the following metrics.
To identify it earlier, it's worth measuring:
- זכירות ומודעות. Google's Brand Lift is a tool that measures the impact of video ads on brand perception. It compares survey answers from people exposed to the ads with a control group that wasn't exposed, and checks metrics such as ad recall, awareness and purchase consideration. Google notes that the tool is not available to all accounts.
- חיפושי מותג. The trend in searches for the brand name over months, not in the week of the campaign.
- בידול בקריאייטיב. A periodic check of the ads that actually ran against competitors' ads: can the brand be recognized without the logo?
- מחיר ומבצעים. How much of the sales depend on a discount, and how this changes over time.
How do you keep a balance between AI creative and the brand?
You keep a balance by defining in advance what is fixed in the brand and what is open to testing, and letting automation work within that framework. Automation can save time and improve performance, so the goal is to work with it within clear boundaries.
AI creative is creative created or changed using generative models, whether with the platforms' tools or with external tools. It is excellent for producing versions, adapting to formats and testing directions. It is less good at deciding what the brand should say.
Our practical rule: the person decides on the idea, the message and the boundaries, and the machine decides on the version, the placement and the timing. When this division is clear, automation works for the brand and not at its expense.
How we approach this at CONNECT
At CONNECT, part of the Bruckner Yaar Levi advertising group, an automated campaign usually starts with a brand boundaries document: what doesn't change in tone, messages and visual assets, and which platform settings follow from that. Before investing in a creative direction, it can be tested against a panel of 200 Israeli synthetic personas inAudienceLab, to sharpen a direction that fits both the goal and the brand.
During the campaign, monitoring runs through ongoing monitoring of the accounts, and the team regularly reviews the assets the systems created. Alongside the performance report, we also look at brand metrics over time, to identify signs of erosion as early as possible.
Frequently asked questions
What is brand debt?
Brand debt is a way of thinking about the cumulative erosion of a brand's differentiation and recall, which occurs when creative decisions improve immediate results at the expense of its identity. It arises mainly when automated optimization operates without boundaries, and each campaign succeeds on its own. The debt doesn't show up in the monthly report. Signs such as higher acquisition costs, dependence on promotions and a decline in branded searches can point to it, but are not proof on their own.
Does AI in advertising harm the brand?
Not necessarily. AI in advertising can save time, generate versions and improve performance. The risk arises when it is allowed to operate without boundaries: when it generates text and images no one checked, and optimizes only for short-term conversions. When you set brand guidelines, check the generated assets and also measure brand metrics, automation works for the brand.
How do you prevent Performance Max from generating text without approval?
According to Google's Help Center at the time of writing, automatic text generation in Performance Max is on by default, and can be turned off in the campaign settings. If you leave it on, the generated assets appear in the asset report with the source "Automatically created", and each one can be removed separately. In addition, it's worth setting brand guidelines for the campaign, including business name, logo, colors and font.
Can the automatic enhancements in Advantage+ be turned off?
Yes. According to Meta's documentation, Advantage+ creative enhancements can be selected individually, not just as one bundle. You can keep technical enhancements, such as adapting to placement, and turn off enhancements that change the look or the message, such as automatically generated backgrounds or text overlays. Some enhancements are on by default, so it's worth checking the settings in every new ad.
How do you measure the impact of campaigns on the brand?
Combine several metrics over time. Google's Brand Lift compares survey answers between people exposed to video ads and a control group, checking recall, awareness and purchase consideration. Alongside this, track the trend in searches for the brand name, dependence on promotions and the differentiation of the creative versus competitors. The goal is to see a trend, not one week's result.
